Executive & Leadership Team Offsites — San Francisco & Bay Area
Going Beyond What You Know
Offsites with Anastasia Totok for leadership teams navigating growth, strategic uncertainty, organizational change, and complex decisions.
When more information is not the answer
A leadership offsite is most useful when the team already has plenty of information — but more information is not what it needs.
You may have the data, the strategy, the opinions, and a room full of smart people. And still not be seeing what is actually shaping the situation.
This is where the work begins.
I facilitate offsites that help leadership teams surface what is not yet visible, bring different perspectives into the same conversation, and access knowledge that has not yet been articulated.
The goal is not to give the team another framework or tell people what to do. The goal is to help the team see the situation differently enough to make decisions it could not see clearly before.
What we work on
-
See what is missing
Surface risks, resources, opportunities, assumptions, and patterns influencing the situation but not fully recognized.
-
Navigate complex decisions
Work with uncertainty when data alone cannot tell the team what to choose.
-
Align different perspectives
Bring competing views, expertise, and concerns into one shared conversation.
-
Identify what needs to change
Clarify where current structure, processes, roles, and ways of working no longer fit the company's next stage.
-
Strengthen the leadership team
Build deeper understanding, shared language, and conditions for better decisions together.
-
Find new possibilities
Generate solutions from knowledge already existing within people and the system but not yet visible.
For leadership teams at a point of change
Startups after Seed or Series A
Moving from a founder-led company toward a scalable leadership structure.
Fast-growing companies
When organization, roles, and decision-making have not caught up with growth.
Reorganization or strategy change
Leadership teams going through a significant organizational or strategic shift.
Technology companies navigating AI-driven change
When new technology changes not only products, but also how the organization needs to work.
Complex strategic decisions
When there is no obvious right answer and the team needs to work with uncertainty.
Leadership friction or misalignment
When the issue is too important to ignore but too complex to solve through another meeting.
Newly formed or significantly changed leadership teams
When the team needs to establish how it works together.
Questions your team can bring
- “What are we not seeing?”
- “What are we missing in this situation?”
- “Where are we making decisions from habit rather than from what the situation actually requires?”
- “What does the team already know but has not yet been able to articulate?”
How the work is different
Most offsites work primarily with what people can already articulate: information, opinions, analysis, and ideas.
That matters. But it is not always enough.
In complex situations, people often know more than they can immediately explain. A team may sense that something is wrong before it can name the problem. A leader may have an important concern without yet having the language to articulate it. Different members may each hold part of the picture without seeing the whole.
My approach works with this layer of knowledge as well.
I combine analytical and systemic thinking with social intelligence and body intelligence — using dialogue, observation, embodied attention, and collective inquiry to help teams access information that conventional discussion can miss.
The methods I draw from include Theory U, Social Presencing Theater, Design Thinking, Nonviolent Communication, and systemic team practices. The methods are not the outcome. They are instruments for helping the team see more clearly, think differently, and make better decisions together.
AI changes the problem — it does not remove it
AI gives companies access to more information, more options, and more ways to act.
But having more options does not automatically make a decision easier.
For leadership teams, the challenge increasingly becomes knowing what matters, what to ignore, what the organization is actually capable of executing, and what needs to change before the next decision can work.
AI can process information. It cannot determine what your particular organization needs to become. That remains a leadership and organizational question.
An offsite creates space to step out of the constant flow of information, examine the system you are operating in, and see what the situation is asking from the team now.
Offsites with Anastasia are particularly useful when
There is too much information
The team has plenty of data, opinions, analysis, and options — but it is unclear what to choose from all of it.
There is not enough information
The team needs to discover what could lead to the best possible — and potentially breakthrough — outcome.
A chance to pause, reset, and reflect after raising a round or a period of rapid growth — before the next stage begins.
You leave with
- Clearer understanding of the situation and what is at stake
- Previously unseen risks, resources, assumptions, and opportunities made visible
- Shared understanding of different perspectives within the leadership team
- Greater clarity about what needs to change in the organization
- Decisions discussed, challenged, and understood collectively
- Shared language for continuing the conversation after the offsite
- New directions and possibilities that were not visible at the beginning
- Concrete next steps, owners, or questions to carry forward
The point is not to leave with a stack of sticky notes. It is to leave seeing the company differently — and knowing what to do with what you now see.
What happens
- Before
Understand the situation, purpose, people involved, and what needs to become possible.
- During
A structured process combining dialogue, systemic inquiry, analytical thinking, embodied intelligence, and social intelligence.
- After
Capture decisions, insights, new directions, and next steps so the work continues beyond the room.
What changed after the work
“After three days of an offsite with Anastasia, people’s engagement increased by 63%, driven by the trust built within the team. Six months later, productivity remained 37% higher than before the work with Anastasia. This was a distributed team of 300 people across the country.”

What Participants Say
“The exercises were focused on real-world professional scenarios, and the discussions were rich with insights from fellow participants who, like me, were grappling with a range of leadership challenges and opportunities.”
“The program combines theory, group discussion, and real cases from each participant. The perspective of people with very different backgrounds was especially valuable in working through complex problems.”
“It is remarkable how much influence even small changes within one person can have on the team.”
“Managing my attention and energy before managing the goals and energy of the team gave me a new way to work. I became more aware of the state I was acting from and more effective in how I used my resources.”

A facilitated working session for the people responsible for leading the organization, focused on alignment, complex decisions, organizational change, and what the team needs to see or decide together.
When should a startup hold a leadership offsite?
Common moments include after Seed or Series A, during rapid growth, when moving away from a founder-led structure, during leadership changes or reorganization, or when facing a complex strategic decision.
What is the difference between a strategy offsite and a leadership offsite?

Coaching typically focuses on an individual, while an offsite works with a leadership team and the organizational situation it is facing.
Who typically participates in an offsite?
Founders, executives, and leadership teams — the relevant decision-makers.
How long does an offsite take?
Format and duration depend on the situation, team, and purpose, and are discussed during the initial conversation.
Where are offsites held?
San Francisco and the Bay Area.
Can you facilitate offsites for remote or distributed leadership teams?
Yes — past work has included a distributed leadership team of 300 people across the country, at Takeda.
